Most companies measure too much — and understand too little. Dozens of metrics in monthly reports that no one really reads. Metrics that exist because they are technically available, not because they guide decisions.
A good KPI system is the opposite: a few, clearly defined metrics that are directly tied to business goals and actually steer what should be measured.
What is a KPI system — and when do you need one?
A KPI system is a structured framework of metrics that makes business performance measurable and manageable. It defines not only what is measured, but how, why and for whom.
A KPI system makes sense when:
different teams use different definitions of the same metric;
reports exist, but no one knows which numbers really count;
strategic goals are not broken down into operational metrics;
you are building a new product, business area or reporting system.
My approach
1. Goals before metrics
Before a single metric is defined, I clarify: Which decisions should the system support? What does success mean for your company concretely — in six months, in a year? Metrics are derived, not invented.
2. Metrics audit
If reporting structures already exist: What is measured, how much of it is actually useful, what only creates effort? I identify redundant, mis-defined or missing metrics.
3. Framework development
I develop a coherent metric framework — typically organized into strategic, operational and diagnostic metrics. Each metric is documented with its calculation logic, data source, update cadence and ownership.
4. Technical implementation
The framework is implemented in your existing infrastructure: as SQL views, a Power BI data model or an exportable specification for your BI team. No lock-in — you keep full control.
5. Rollout and handover
A KPI system only works if it is understood and accepted. I support the rollout and make sure your team can follow the logic and develop it further on their own.
